Agile is one such methodology that has been widely used these days. Organizations are becoming more open to adopt it in some form or other but even after such wide use there is a long way to go into maturity of their adoption.
As part of this training, we will delve deeper and walk through the agile journey to understand it properly. This article will give you a brief overview of the course material that will be taught as part of 2-day/16 hour classroom training session.
a) History of Agile
Before the advent of agile methodologies, waterfall approach was been used widely but due to heavy weight and cumbersome techniques involved in it, organizations started seeking a much lighter approach thereby giving birth to Agile. When one fine day, 17 people with different development methodologies background got together to invent approach that could help in providing faster delivery of product with scope for multiple feedbacks from the client , agile was born . Agile gave everyone a solution that allowed the clients to give a constant feedback until the final product was ready to be delivered. Ken Schwaber and Jeff Sutherland are called “fathers of scrum” played a major part in development and formulation of Scrum through 1990’s. The word Scrum has been taken from rugby vocabulary.
b) Agile Frameworks
This course starts with teaching the agile framework.
There are different agile frameworks like Scrum, Systems Development method, feature driven development, Kanban, Extreme Programming.
But the most popular amongst these frameworks includes Scrum, Kanban and Extreme programming.

Self-organizing team chooses techniques as to how to complete work by themselves rather than being directed by others to complete sprint goal and create a potentially shippable product.
As the term specifies Velocity is the measure of the amount of work done by a team during each sprint. Professionals will be taught that velocity is calculated at the end of each sprint by adding story points which have been completed in each sprint. By keeping in mind, velocity in the previous sprints release planning can be done more efficiently and as per team’s capacity.
It is imperative to measure the progress of work done in a particular sprint. You will learn that tools like sprint and release burn down charts are used to track the progress. It is the responsibility of scrum master to update the sprint and release burn down charts at the end of each sprint.

Estimation is one of the hardest and trickiest part .Often lot of effort goes into estimating a particular requirement which in turn can either be over or under estimated. Even now, few traditional teams prefer ideal day estimation but most of the agile teams have transitioned to story points
Agile teams are moving towards estimation using Story points where the effort is weighed in Fibonacci series like 1, 2, 3, 5, 8, and 13 which can be done in planning poker sessions.
You will be taught that Ideal day estimates are effort estimates that represents amount of work that a developer can complete in eight hours without any interruptions of calls or meetings but this method is not recommended due to its various loopholes like comparison between two teams amongst others.
Requirements in agile refer to the features that the user needs. Requirements basically meet the need of the intended users. You will learn that these requirements can again be categorized into: Functional Requirements Non-functional requirements The categorization of these requirements depends upon the functionality and the behavior of the system in question.
In sprint, it is very important to provide a potentially shippable product increment but as we discussed in the previous segments that it is difficult to determine what exactly is a “potentially shippable product” and here arrives our hero of the story “definition of done”. Definition of done is the agreement of the work that is agreed upon by all team members and is the criteria for completing the creation of a shippable product which has to be followed mandatorily as it increases the confidence in quality of work.
Acceptance Criteria is the predefined condition that should be met while creating the product and hence the product must satisfy the conditions/requirements set by customer.
In Scrum, you will be taught that all the decisions are made on the basis of past experiences, observation and experimentation. Detailed planning is less used in Scrum projects. It relies on three main principles:
- Transparency– This leads to transparent flow of information throughout the project and organization thereby creating a very open work culture.
- Inspection – Inspection of the scrum activities through the use of different techniques and feedback from client
- Adaptation- Adaptation involves making improvements in the process by learning through inspection.
This course will teach five scrum values were added as part of scrum framework. These are namely:
Courage – Scrum team should have the courage to perform right things
Focus- Everyone focuses on the sprint goal
Commitment – People commit to achieve sprint team goals
Respect – Scrum team members respect each other
Openness – Scrum team and its stakeholders agrees to be open about the work and challenges about to be faced.
There are many different approaches to agile. Scrum is one of agile methodology that is been widely used. You will be taught that it is a framework that addresses all the constraints which are present for a particular situation and provides a workable approach towards these constraints. We will discuss more on Scrum approach in the subsequent topics.
In this training session you will be taught that scrum has different events which are planned in such a way that get completed in fixed interval of time or are time boxed. A schematic diagram of the Scrum framework will help understand the process properly. Scrum framework in a broader sense involves different ceremonies and artifacts pertaining to these ceremonies which are useful for each ceremony. In scrum each sprint is of 2 week or 1 month duration. The work that is taken in these sprints is called as Sprint backlog which is a small chunk taken from product backlog. At the start of the sprint (during first or second day of the sprint) sprint planning meeting is held wherein scope of each story taken is discussed and the efforts points are assigned to each story. Sprint retrospective meetings are held at the end of each sprint to understand how the sprint went. Basically, team tries to answer three questions during the retrospective namely:
- What went well?
- What did not go well?
- What did not go well? What needs improvement and what are the points to improve?
In further topics we will discuss more on few of these events.
While practicing Scrum, even if scrum teaches to have less documentation, few artifacts are suggested that provides key information to Scrum team and stakeholders for better understanding of the product. These artifacts include the kind of activities that should be undertaken in a scrum cycle along with the plans for future scrum cycles. You will learn that artifact prescribed by Scrum includes:
Product Backlog – Product Backlog lists all the features that are needed to create the end products with all changes or updates. It is ever evolving as per the requirements. Product backlog is usually divided into User Stories to make it more manageable and is managed by Product Owner.
Sprint Backlog – Items from the product backlog are selected to be taken up for a particular Sprint and becomes part of Sprint Backlog. As and when team completes work on a sprint backlog item, remaining work is again updated. Sprint backlog gives a real time picture and is solely managed by the team and belongs to the team.
Increment – Increment is the sum of all product backlog items completed during a sprint plus all those items which are completed in the previous sprints. Increment is basically a working, useable product created as the end result. With each sprint, functioning of increment increases.
This session will give you a brief overview about product backlog. Product backlog refinement is also called backlog grooming and it is a meeting that is done to keep the backlog orderly and clean and also to ensure backlog is ready for next sprint. This meeting is done towards the end of current sprint for ready disposal of stories for next sprint
Scrum framework defines three main roles. You will learn the following:
Scrum Product owner – Scrum product owner is project’s key stakeholder who tells the scrum team about his vision for the product that is needed to be build.
Development/Scrum Team – Scrum team is collection of all the individuals who work together to fish out a successfully workable product. It is a self-organizing team with a balanced set of skill. It is usually a small team with an ideal size of 7+/-2
Scrum Master – Scrum master is a facilitator that helps with the communication between external teams with the scrum team and also amongst the scrum team. He makes sure that the team does not face any impediments and if they do face they scrum master’s roles also includes on helping the team to get a solution.
You will be taught that sprint planning is an event in the scrum framework where the entire scrum team comes together and decides on the product backlog items that the team will work on in the sprint. Product owner, scrum team members and the scrum master are the participants for the planning and this planning meeting is generally done on the first day when the new sprint starts. It gives the entire scrum team a better understanding of the scope of work that the scrum team is expected to complete.
Sprint execution is performed during each sprint. The execution starts after sprint planning and ends before sprint review and usually lasts for 8-10 days. Sprint execution process develops a shippable product from the sprint backlog with the help of scrum team. Now, how to determine if a shippable product has been developed???? Well it basically depends on the Definition of Done. This 2-day classroom training session will further teach you about definition of done. We will further look into what the definition of done means in section ahead. Sprint execution includes planning, daily stand-ups and communication amongst the scrum team. You will be taught about:
Daily scrum or Daily stand-up meeting is held every day in the sprint where each team member answers 3 questions “What did I do yesterday”? “What will I do today”? And “If I am facing any impediments then what are they”?
Daily scrums should be strictly time-boxed to 15 minutes and is done at the same location and same time every day. Scrum master facilitates this meeting and it is attended by the entire scrum team. It helps the entire scrum team to operate properly and to solve obstacles if any.
Sprint Retrospective is a scrum ritual wherein all team members come together to introspect on the work that they completed along with any probable methods that can be used to improve the already existing process. This meeting happens at the end of each sprint with the same participants vis-a vis Scrum team, product owner, scrum master. Sprint retrospective again answers three questions:
What went well?
What could have been improved?
Actions that can be taken to improve
The course will educate all participants from the basics of agile software development. Hence it is important that one should understand agile as an empirical process against the waterfall approach which is a defined process.
You will be taught to Plan, Execute, Check and then Adapt. Yes, the CSM course begins with a detailed introduction to the iterative four-step approach.
Every product backlog item gets declared as DONE it must be accepted by all team members and they must in advance know when it is called DONE. Here the team must be appraised of how a work is done, what are the standards required to be obeyed, and the different ways to verify whether it is done.
Each user story will have a specific criteria description called the acceptance criteria for that story.

a)Trivia About Agile Methodology
In order to correct issues cropping up due to the waterfall method, a new development practice was introduced in 2001 by a set of people called Agile Methodology. The main concept adapted in Agile is the iterative way. Set of software industry giants met in Snowbird, UT in 2000 to discuss this method. Then they decided to differentiate agile from the traditional method with some values and called them Agile Manifesto
b) Agile Framework – A Brief Overview
Agile's iterative software development method follows many frameworks including Scrum, Lean, Kanban, Extreme Programming, Feature-driven development etc. It is a big list and Scrum is the most commonly used framework. The scrum will focus on three roles to go through the development cycle: the scrum masters, developers and product owners.
c) Agile Manifesto
The set of values defined for Agile methodology is called Agile Manifesto. It was written in Feb 2001 by 17 independent software techies. There were several written among which 4 values were accepted by all which is given below.
- The project can become successful when it depends on people than tools, and discussions must be encouraged than implementing hardcore
- Working on the product should be encouraged rather than focussing on documentation.
- Customer satisfaction is the key over negotiating the contract.
- Reacting to the changes and not strictly following a plan.
d) Key Principles in Agile
The Agile Manifesto gave birth to 12 agile principles.
- Customer satisfaction is the prime objective and this can be achieved by delivering projects on-time with the expected outcome.
- Accept changes at any stage of development and produce a competitive product to the customer
- Continuously sharing working software with the client instead of sharing documentation about project status
- Business team and development team work collaboratively.
- Provide support to the team with a motivated working environment.
- Conducting daily stand up meetings to let the team meet face to face.
- Measure work progress with the working software.
- Promote sustainable development.
- Good design will improve agility.
- Keep the entire process simple and discuss solutions more than worrying about the problem.
- Empower team to come up with ideas.
- Introduce games during meetings to ease team tension and increase productivity.

Unlike in waterfall method, QA role is to write test cases and report bugs, in a scrum team QA has an extended role. QA team takes part in the daily meetings along with all team members. They are allowed to discuss with the business analyst and development team. They are part of the test planning phase. The team not only writes test cases but also the acceptance test cases to provide support to the product owner. Story estimation sessions will not happen without the QA team. They help in providing more realistic estimates. In short, the QA team is as equal to the development in the scrum projects.

Scrum process empowers the team to speak and share their views. Therefore scrum managers must understand the team strength and the product owner need. The manager should discuss with the team and let know the product owner to decide on the product backlog item. This will motivate the team to work towards delivery. The manager must never be biased and push team for delivery. Ensure that the team commits and support them during every sprint to combat issues. The manager must not think of bossing around but work along with the team to lead them to successful completion.
The framework of Scrum is simple and it deals efficiently with the changing situations. The work gets split into iterations. It is because during the development process the priority changes due to the situation, user mindset, technology etc. Therefore, the framework focuses on splitting the project into sequences of iterations called sprint. Every sprint will last for a maximum of 4 weeks. Therefore the complexity of the project is split and all changes are accommodated during the sprint meeting. There is not much of a loss and also the user gets the output per the expectation.
The framework is simply understood as Planning – Executing – Learning – Taking Actions. This will continue until the end result is achieved. Every sprint meeting will be in length to plan from the education of the previous sprint.
These days working with people across the globe on projects cannot be avoided. It is not possible to meet all at one table to discuss. Therefore managing teams with documentation might be effective but time-consuming and hence organization must embrace an agile way to work with distributed teams.
Even though it has its own flip side, still it is the best way to work with distributed teams. Remember that people remain the same irrespective of the geography and hence getting work done by setting expectation is quick. Also, use technology to meet people for daily stand up and execute the project efficiently.
There are several techniques used by the scrum team to implement the project. Based on the technique chosen a variety of tools are available to support and speed up the process. Few common tools and techniques used by the scrum team are listed below.
- Tuckman’s Group Development Tools and Technique – Forming, Storming, Norming, Performing, Adjourning.
- Scrum Master tools Cynefin Framework – Simple, Complicated, Complex, and Chaotic.
- The Japanese Shu Ha Ri – Shu – self-disciplining, Ha – Innovate things, Ri – Execution
- Root cause analysis
Scrum artifacts are basically the set of information that the scrum team uses to make future decisions and set their goals. These details help in discussing how the product is developed, actions to produce it and actions performed during the projects. It includes the following elements:
- Product Backlog
- Product Increment and Definition of Done
- Sprint Backlog
- Burndown Charts
Scrum meetings happen when the scrum master, product owner, and development team meet to discuss the goals and the procedure to implement the same. There are many aspects of scrum meetings including:
- Sprint planning meeting
- Daily scrum meeting
- Sprint review meeting
- Sprint retrospective meeting
- Release planning meeting
The entire team discuss to agree upon of a set of protocols. This happens with mutual consent of the team members and following the five simple steps will help make a proper working agreement.
- Every team member is given stick-it notes and asked to write their views about the project, deadline, completion etc.
- A good 3 minutes is given to each person to fill the following blank we can complete the task when we ……………………. Let each write their want. They can write 3 to 5 ideas.
- Ask everyone to read one idea each and make sure that the other person does not repeat the same idea.
- Have one person to make a note of all the ideas on the board.
- Take voting from all to come to a common working agreement from the list mentioned in the board.
Freeze and proceed to successfully complete the work.
The people responsible for coding and developing the project is called the development team. The team that test the bug and fixes the issues is called the testing team. As far as scrum projects are considered the entire team is called a scrum team which includes developers, testers, product owners, scrum master, and the high-level stakeholders. These teams are self-organising in agile development and are independent to complete their task. They don’t require anyone to monitor but they manage themselves.
The objective of release planning is to plan and make the scope, budget, and date for the incremental delivery in an agile project. Planning to have multiple sprints until the final product is released is discussed in the release planning meeting.
Every member of the scrum team and the stakeholders are part of this release plan meeting and it happens during each sprint activity. The release planning is done with the help of the product planning output and the pace at which the team completes the product backlog item per each sprint. This pace is nothing but the speed of the team and termed as velocity in agile projects.
The sprint burndown chart is used to monitor the progression within the sprint under the following situations.
- Four or more week longer sprints
- Bigger team size
- Complex backlog items
It helps the team to fix issues and achieve the goal without missing by recording the number of the task not completed on a daily basis. This will allow predicting if the team can accomplish the task assigned for the sprint.
Likewise, the release burndown chart is used to track the progression of the scrum project as a whole. It is a graph drawn with x-axis showing the spring and the Y-axis the amount of pending work beginning each sprint. This can be represented as ideal days, story points or team days as well. This will pave the way to predict the completion of the project.
Estimation can be done using story points or the ideal days.
A story point is a measurement used to calculate the size of the product backlog items but it does not have any units. Also, it helps to compare the relative size of each backlog with the other. Fibonacci series is used in the scrum as a scale called stories for the product backlog items. (1, 2, 3, 5, 8, 13, 21, 34, and so on). The high-level user stories are called Epics and the scale used for them for 20, 40, 60, 100 etc.
Ideal days is the time required to complete each product backlog. This method will help the naïve team to understand how to complete the product backlog item. From prior experience and expert opinion, the ideal days or time for completion of the task is assigned by the senior officials.
Slowly move the team to story point measuring method once they master the scrum process, and terminologies like product backlog, sprint backlog, and increments.
