1) Defined/ Empirical Process

A defined process relies on a well-elucidated set of actions with the same inputs that generate the same output. It is an efficient process to imply when the working environment is less volatile.
An empirical process on the other hand, implies that a particular task is accomplished by leveraging the principles of examining and experimenting. It relies on the core ideas of transparency, inspection, and adaptation.

2) Agile Introduction

Agile software development encompasses software development methodologies that emphasize on iterative development. In this method, requirements and solutions are obtained by a collaboration between the self-organized and cross-functional team. It aims in promoting a disciplined project management process that encourages constant assessment and adaptation.

a) Agile History

Earlier, software projects used to be developed based on a series of determined steps and phases including requirements, design, implementation, verification, and maintenance. However, with passing time, the market became more evolved and this standard waterfall process began to prove ineffective. Agile methodology was introduced back in 2001 to address the evolving market changes in the most efficient manner. It was originally designed to be integrated into the software development process however, it has recently also proven to be an effective approach in streamlining core business operations.

b) Agile Framework

Agile Framework is an assortment of workflow patterns that aim to assist companies in scaling agile practices. Some of the important Agile frameworks include Crystal, Scrum, Feature-driven Development, and Dynamic System Development. Each of these methodologies offer unique qualities, however, they are all based on iterative development and constant feedback. Moreover, these Agile frameworks are lightweight wherein the rules and practices are kept to a minimum as compared to the traditional waterfall-style development process. The central focus lies on empowering various developers to collaborate and make smart and efficient decisions. The eventual objective behind Agile development methodology is to develop applications in small increments or sprints, where each increment is tested before it is considered as complete. This enables enterprises to assess quality during the development process, rather than inspecting for the same in the latter stages.

c) Agile Manifesto

Agile Manifesto is a proclamation that articulates the four fundamental values and twelve essential principles, aiding software developers to achieve their core objectives. The fundamental purpose of Agile Manifesto’s four values is to promote the software development process that primarily emphasizes on developing a quality product, adhering to the needs and expectations of customers. The four values of Agile Manifesto include:-

  1. Individuals and interactions over process and tools
  2. Working software over extensive documentation
  3. Customer collaboration over contract negotiation
  4. Responding to changes through a plan

d) Agile Principles

The twelve principles of the Agile Manifesto center around creating and supporting a working ecosystem that focuses on the client’s needs, business objectives, and quickly adapts to evolving market forces and needs of the end customer.

  1. Customer satisfaction through timely and constantly delivery of valuable projects.
  2. Breaking complex work into smaller tasks in order to ensure effectiveness.
  3. Identifying that the best architecture, design and development surfaces from self-organized teams.
  4. Catering motivated individuals with a supportive and trustworthy environment.
  5. Creating processes that encourage sustainable efforts.
  6. Maintaining a constant pace for achieved tasks.
  7. Embracing changes even in the later stages of development.
  8. Conducting meetings with the project team and business owners to discuss and project progress on a daily basis.
  9. Developing a strong team that constantly focuses on how to become more effective, and adjust the behavior accordingly.
  10. Measuring progress by the amount of completed work.
  11. Developing a team that continuously works toward offering technical excellence.
  12. Understanding that efficiency in work is achieved through simplicity of tasks.

3) Scrum Values

Scrum methodology is established on five values that each team member uses to make effective individual decisions. These are simple values that are imperative for the successful implementation of Scrum. The five values of Scrum include:-

  1. Commitment
  2. Openness
  3. Respect
  4. Courage
  5. Focus

4) An Aerial View of Scrum

Scrum is basically an agile process that enables developers to deliver high business values in the most effective manner. It allows an organization to constantly monitor the development process, typically every two weeks to one month. Furthermore, it allows the team to set priorities and organize themselves in the most efficient way in order to deliver the highest priority elements.

5) Scrum Framework

Scrum Framework focuses on effective team collaboration to streamline complex software projects. The bedrock of Scrum Framework relies on Lean Thinking (emphasizes on how to organize human activities) and Empirical Process Control that focuses on transparency, inspection and adaptation. It incorporates a set of guidelines that offer organized structure to help team members reduce technical, enterprise, and interpersonal hindrances associated with software development and empower them to achieve the end goal.

6) Scrum Artifacts

Scrum Artifacts represent practices or values that help the development team to maximize data transfer transparency. Following are three primary Scrum Artifacts:-

  1. Product Backlog- It is basically a detailed list of the tasks that are required to be executed for a particular project.
  2. Sprint Backlog – Scrum teams work in short iterations (2-4 weeks) known as a Sprint. Sprint Backlog includes a set of steps that are planned to successfully accomplish a Sprint.
  3. Product Increment – An increment is the sum of all the product backlog items completed during a particular sprint, as well as the value of increments in the previous sprints. The results of each iteration is the product increment, which indicates to the developers to take the process to the next determined step.

7) Product Backlog Refinement

Product Backlog Refinement is the process in which the Scrum team and stakeholders review product backlog items and ensure that they are in a ‘ready state.’ This implies that the development team clearly understands the requirements of the items and ensures the products are small enough to efficiently implement within a sprint.

8) Scrum Roles

Within the Scrum Framework, there are three essential roles:

  1. Scrum Team: It includes a group of individuals that work together to develop and deliver the committed product increments.
  2. Scrum Master: The role of Scrum Master is to assist the team and ensure that everyone is focused on their respective tasks without any distractions.
  3. Product Owner: The Product Owner is responsible for clearly defining the work which is needed to be accomplished and setting priorities for the development team.

9) Sprint Planning

The Sprint Planning Meeting is attended by the Scrum Master, Product Owner, and Scrum Team. In Sprint Planning Agile, the product owners describe the requirements of the development process and highlight the highest priority features to the development team. Moreover, the team also gets the opportunity to ask questions with regards to product development in order to ensure clarity and efficiency in the process.

10) Sprint Execution

Sprint Execution entails the tasks performed by the Scrum team during each sprint or iteration to meet the predetermined sprint goal. In every sprint, the team completes a mini-project, which is guided by a sprint backlog.

11) Daily Scrum and Sprint Retrospective

The Daily Scrum Meeting is a brief discussion that is conducted every day, typically during the start of the working day. In this meeting, team members are required to provide answers to three essential questions: –

  1. What has been accomplished by each one since the last Scrum meeting?
  2. What do they intend to accomplish prior to the next Scrum meeting?
  3. What are the hindrances that keep them from achieving their tasks?

Sprint Retrospective, on the other hand, is a meeting organized by Scrum Master in which the team discusses the results of the last accomplished sprint and identifies the opportunities that can make the subsequent Sprint more effective. This meeting basically reviews the process that the team implies to build a product and finds ways to improve future results.

12) Definition of Done and Acceptance Criteria

Definition of Done in simple terms, is a detailed list of guidelines and standards that must be adhered to by the Scrum team in order to mark a particular Sprint as complete. These requirements generally are the same for all stages. Acceptance Criteria on the other hand, encompasses a set of ‘Test Scenarios’, implemented to ensure that the software is working as per the determined quality standards. Acceptance Criteria for each stage is different based on the modification requirements.

13) Requirements in Agile

Requirements in Agile methodology can be a service, feature or function that a client needs the team to integrate into the end-product. The requirements are grouped into two categories: –

  • Functional Requirements – These requirements express a function or feature that is required in the end-product.
  • Non-Functional Requirements – These necessities define the end solution’s attributes including security, maintainability, reliability, availability, etc.

14) Estimation – Story Points and Ideal Days

Story Points is a unit of measure used for determining an estimate of the overall effort that is required to fully execute a product backlog item. When the effort is estimated with story points, the team assigns a point value to each task based on its priority.

Ideal Days is a measuring unit used for estimating the size of items in product backlogs based on how long a task would take to complete without any interruptions, with all the necessary resources available.

15) Sprint and Release Burndown Charts

Sprint Burndown Chart is a visual measurement tool that represents the work completed in a day against the projected rate of completion for that particular Sprint. It ensures transparency in the assessment of the performance and enables managers to determine if the ‘Sprint Goal’ can be achieved in a timely manner. Release Burndown Chart is a tool that provides an overview of the release (it is the transition of a project from development to end-product) progress by graphing the remaining workload against the ideal workload.

16) Release Planning Using Velocity

In Release Planning, a high-level plan is created for multiple Sprints. It is a guideline that signifies expectations with regards to the features that will be implemented in the project. It is also used to monitor the progress of the project. To create a Release Plan, the following elements must be available:-

  1. An estimated and prioritized Scrum Product Backlog
  2. Estimated velocity of the Scrum Team
  3. Conditions of satisfaction like scope, resources, objectives, etc.

17) Self Organizing Team

A self-organizing team includes a group of motivated individuals who possess the potentials to make decisions, readily adapt to the evolving needs, and collaborate together to achieve a predetermined objective. A self-organizing team must have five essential qualities including:-

  1. Competency
  2. Collaboration
  3. Motivation
  4. Trust and Respect
  5. Continuity

18) Working Agreements

Working Agreements are basically a set of defined rules, disciplines, and processes that the team agrees to follow in order to make the project more efficient. While the Scrum Master is the one who conducts the meeting to determine working agreements, it is the team members who set the rules and guidelines for these agreements.

20) Distributed Team

In a distributed team, the members of the same development team are located in different countries or regions rather than being co-located at one place. This allows managers to reduce operational costs, offer access to a wide range of specialist skills, build round the clock support system, etc.

21) Role of Managers in Scrum

Depending on the operation of an organization, the role of managers varies significantly. Traditionally, the managers order the team what has to be done and how it has to be done. However, with Scrum, it is the team members who decide how much work they have to take up and how to execute the committed task. Therefore, the fundamental role of managers when implementing Scrum is to ensure that the team members are not experiencing any impediments in the process in order to develop a high-value product.

22) QA (Quality Assurance) Role

As the team members in Scrum development test the process themselves, the traditional roles and responsibilities of a QA manager might not be considered necessary. However, there are certain areas where the inputs of QA managers can be valuable and those include:-

  1. Facilitating inter-team communication
  2. Presenting an aggregate view of testing
  3. Providing support and mentoring to testers

Scrum undoubtedly is one of the effective Agile approaches and it offers organizations many advantages. Some of them are the following:-

  • In Scrum, projects are shorter, which reduces the overall development costs. Additionally, it also helps in lowering the cost by making the most of the team member’s skills and time.
  • Scrum process is strengthened by the knowledge of product owners who emphasize primarily on user experience, thereby ensuring value to the clients.
  • A product is released in every Sprint, which is an increment. Therefore Scrum ensures that ROI is generated at every stage.
  • In Scrum, testing happens at every stage of the development process. This ensures that bugs are fixed at the initial stages and expected quality is maintained throughout.
  • By dividing the development process in Sprints and highlighting the priority features, Scrum streamlines the tasks for team members. This makes the overall development process simple, organized, and efficient.
  • Since the development process is completed in multiple stages, there is a lesser risk of the team losing focus. This also reduces the chances of product failures.
  • Scrum enables developers to choose their tasks, thereby infusing a sense of being ‘self-organized’ within the team members.

The client is present in every meeting so there is transparency in the process, which assures them that their needs are being effectively catered to.

While professionals on any level can enroll themselves for CSM training in Bangalore and exam, following are certain ranks who usually obtain CSM certifications within an organization that has integrated Scrum framework:-

  • Managers –

Managers are responsible for getting things done and it is one of the fundamental reasons why it is imperative for them to be CSM certified. With proper CSM training, they can understand the overall project requirements and process, and keep the team motivated to work towards a predetermined objective. Moreover, they will be aware of when to call for meetings in order to drive the entire team to deliver high-value results by making the best use of every individual’s skills.

  • Project Managers –

The role of managers is extended across the organization, however, the responsibilities of project managers are limited to a particular project. The latter can either play the role of an architect or Scrum Master. Therefore obtaining CSM training can help them effectively implement the best practices of Scrum.

  • Scrum Masters-

Scrum Masters play a significant role in a Scrum-based project. A certified Scrum Master will prove to be a reliable coach for the entire team. They can efficiently manage the entire process and help team members resolve any impediments. Additionally, Scrum Masters can implement time boxing to mitigate the risk factors and obtain releasable results.

  • Product Managers

Product managers are responsible for creating an effective strategy, defining product’s features, and laying out the roadmap for the entire development process. Obtaining a CSM certification will enable them to perform their responsibilities efficiently and in a more organized manner. They can easily collaborate with the team and help the team to decide on how to set proper timelines to deliver projects.

  • Software Developers

While software developers don’t work within Scrum Framework, obtaining CSM training can help them work proficiently with the team. The CSM course covers important aspects such as sprint meetings, retrospectives product backlogs, etc. These are some of the keys terms that development managers must be familiar with in order to successfully work with the Scrum team.

  • Product Owners

Product owners decide on the deadline of the overall project, product backlog, user story allocation, etc. Therefore, when product owners possess CSM certification, it will certainly add more value to the Scrum project. They will be able to better understand the independent manner the team works in a Scrum and further allow them the adequate time to complete work with the backlog.

  • Software Development Managers

The primary objective of software development managers is to deliver a high-value product. Therefore, it is important for them to be an active part of the entire development process – from creating a code structure to product handover. When software development managers obtain CMS certification, they can help the team to the project development process more organized and efficient.

  • Software Architects

The key responsibilities of software architects in an Agile project include understanding the requirements, identifying the stakeholder, and formulating the design. They are also responsible for communicating the project architecture to the team and developers. Since software architects have the work closely with the team, it is recommended for them to acquire CSM training. They can learn how to efficiently make the team members understand the architecture and reduce the chances of product failure.

  • Software Testers –

In a standard development process, the testing team is completely different from a development team. Moreover, testers don’t actively participate in the development process. However in an Agile framework both the teams work together and testers team participate and attend every Sprint meeting. With CSM certification, software testers will able to understand the process associated with Scrum better and extend valuable suggestions.  This will help the development team to eliminate bugs in the initial stages and build a quality product.

  • Team Leads –

Team leaders are often in conflict with the team and management. The team may not agree on certain things or the management may not be ready to hear them. This where availing CSM certification can help them understand that there is no boss in an Agile project. Each member associated with the project is entitled to share their opinion. So they can work towards motivating the team to collectively work towards a determined objective.

  • QA Managers –

QA managers have to be an active participant in the test plan preparation phase. In Scrum, changes can be made to the test plan at any project phase. Therefore, when QA managers will have a CSM certificate, they will be able to contribute in a more effective way during the test planning phase. And if there are any concerns associated with quality, they can directly concern product owner and make the changes accordingly.
