1) Define Empirical Process

Empirical means, the information is collected by observing, experience or experimenting.
Empirical process is used for handling processes that are complex and not very well understood.
Empirical Process Control is a core Scrum principle which distinguishes itself from other agile frameworks.
Three Pillars that upholds the implementation of Empirical process control are Transparency, inspection and Adaptation.

2) Agile Introduction

Agile means able to move quickly and easily.  To be competitive in today’s fast moving market place, organisations need to drive innovations in every part of business. Hence majority of the organizations are adopting Agile. Agile is one form of Software development methodology. Main focus of Agile is on client satisfaction through continuous delivery.

Agile is a set of principles that is used to guide the delivery of a software project. It encourages communication, collaboration and working software over documentation and plans that cannot change.

a) Agile History

Initially software developers used the Water Fall approach which follows a set path in which teams:

  • Set project requirements and the scope of work
  • Design a product based on those defined requirement
  • Software development
  • Product testing
  • Bug Fixing
  • Production Movement and monitoring

Major disadvantages of the Waterfall approach was that, team is expected to stick to the requirements and scope of work set out at the very beginning of the project and not make any changes or additions along the way. Due to waterfall approach, it used to take years before the actual product comes to the market which sometimes stretched to even decades especially in Defence sectors.

In other words, businesses were moving at faster pace and the product that was delivered after years was not as per the current business practices or needs though it was satisfying the original project goal which was some years ago. This ended up many projects being cancelled or reworked.

Delay in product delivery and non-usability of such products due to changing business needs lead frustration for many developers. Jon Kern, an aerospace engineer in the 1990s along with 17 other software thought leaders started meeting informally and discussing on the new ways to develop software more simply, without the process and documentation overhead of waterfall and other techniques.

During 1990s, introduction of development methods like Scrum, Rapid Application Development, Extreme Programming, DSDM, Feature-Driven Development and Pragmatic Programming. The common thread among all of them is a lighter-weight model that allows for more flexibility and less overhead planning. These approaches to software development are the earliest methods in the history of Agile that ultimately led to what we know today.

In 2000, a group of 17 software developers, including Martin Fowler, Jim Highsmith, Jon Kern, Jeff Sutherland, Ken Schwaber, and Bob Martin met in Oregon to discuss how they could bring new software to market faster.

In the early 2000s, a small group of software industry leaders met in Snowbird, UT, to discuss new methodologies. During those meetings and discussion lead to the term Agile Software Development in 2001 to describe the flexible nature of software developed in iterative stages and became a comprehensive term for the new methodologies.

b) Agile Frameworks

Agile is an umbrella term for several iterative and incremental software development approaches, with each of those variations being its own agile framework. Most popular framework includes

  • Scrum
  • Crystal
  • Dynamic Systems Development Method (DSDM)
  • Feature-Driven Development
  • Mendix
  • Extreme Programming

Each Agile Framework has its own unique qualities but all framework incorporate elements of iterative development continuous feedback when creating an application.

c) Agile Manifesto

Agile Manifesto was written in February of 2001 by a group of 17 independent software practitioners. While the participants didn’t agree about much, they found consensus around four main values mentioned below.

Individual and Interactions over Process and Tools
Working Software over Comprehensive documentation
Customer Collaboration over Contract Negotiation
Responding to Change over Following a Plan

d) Agile Principles

Intention of agile is to align development with business needs, and the success of Agile is apparent. Agile projects are customer focused and encourage customer guidance and participation.

The 12 Principles of Agile development mentioned below:

  • Customer satisfaction is the prime objective and this can be achieved by delivering project on-time with the expected outcome.
  • Accept changes at any stage of development and produce a competitive product to the customer.
  • Continuously sharing working software with the client instead of sharing documentation about project status.
  • Business team and development team works collaboratively.
  • Provide support to the team with a motivated working environment.
  • Conducting daily stand up meeting to let team meet face to face.
  • Measure work progress with the working software.
  • Promote sustainable development.
  • Good design will improve the agility.
  • Keep the entire process simple and discuss solution more than worrying about the problem.
  • Empower team to come up with ideas.
  • Introduce games during meetings to ease team tension and increase productivity.

3) Scrum Values

Scrum is not a methodology. It is a process, a framework of rules, roles and principles. Framework helps people and organizations discover what works best to them.
Scrum values give directions to our work, behaviour and actions.
You got it right, it is Commitment – Focus – Openness – Respect – Courage

4) Aerial view of Scrum

As we know there are different agile approaches, our focus will be mainly on scrum. Scrum structure sets some limitations within the multifaceted nature of project.
In Scrum work is fragmented and delivered in a phased manner.

5) Scrum Framework

Scrum is an agile framework for managing knowledge work, with a prominence on software development.
It is a framework within which people can address complex adaptive problems, while creatively delivering products of the highest possible value.

6) Scrum Artifact

Scrum Artifacts is nothing but proofs of events done by humans. Artifacts are defined to upsurge transparency in disseminating information required to ensure Scrum Teams are successful in delivering Sprint.

Scrum Artifacts also known as information radiators which is a graphical representation of information.
Below is the list of artifacts in Scrum framework:

  • Product Backlog
  • Sprint Backlog
  • Burn-Down Chart
  • Increment

a) Product Backlog

It is a list of systematically features arranged required for the end product. It is the single source of requirement for changes to be made to the product.
Product backlog includes all the features, functions, requirements, enhancements and fixes that constitute the changes to be made to the product in future releases. Product backlog is dynamic in nature and changes with the time over the life cycle of project.

b) Sprint Backlog

All items provided in product backlog are hand-picked by the Scrum team for a sprint. Scrum team works on the handpicked items to be delivered in Sprint. Scrum team handpicked only those items that are prioritized for delivering, Sprint Backlog is created during the Sprint Planning that happens at the beginning of every new sprint. It is owned by Scrum Team and they are the ones who work on the user stories. Sprint cannot be started without sprint backlog.

c) Increment

Increment is one of the most important deliverables artifacts of Scrum. It is the list of all the completed items during sprint. Product Increment is nothing but delivering incremental value during each sprint. With each and every sprint, product increment increases in terms of delivered functionality.

7) Product Backlog Refinement

Product backlog refinement enables product owner to improve the quality of prioritizing items in the product backlog. It assist in understanding of the items and the estimate cost.

8) Scrum Roles

Scrum has set a distinct roles that the different participants play. The set of people committed to produce results through the project are collectively called The Scrum team. Below is the list of scrum roles:

a) Product Owner

  • He is the one person who take responsibility for prioritizing what to work on; he is known as the Product Owner (PO)
  • Responsible for Business Value generated in the project and the Return on Investment (ROI)
  • Product Owner takes the responsibility in explaining the list of deliverables
  • Team has the one point of reference as to “what we build” and “when”, that is the PO.

b) Development Team

  • Development team takes the responsibility for the actual deliveries in the project
  • Team is cross functional, self-organizing and has all the necessary skills to actually produce the deliverables as define in the product backlog
  • Team works with the product owner to raise the understanding of Product backlog items, such as acceptance criteria.

c) Scrum Master

  • Responsible for governing the Scrum Process, implementing improvements, removing impediments and protecting team and the Product Owner
  • He is a servant leader improving quality of work through clearing the road for the team
  • Scrum Master add values to the project by always observing and listening for weak signals, indicating either opportunity or potential danger.

9) Sprint Planning

  • Sprint Planning is a time boxed working session that last approximately 1 hour for every week of a sprint. In a Sprint Planning meeting, the entire team agrees to complete a set of product backlog items.
  • Sprint Planning is a combined effort involving Scrum Master. Sprint planning meeting is attended by the Product Owner, Scrum Master and the entire Scrum team.
  • During Sprint Planning meeting, Product Owner describes the highest priority features to the team.
  • As a general thumb rule, multiply the number of weeks in your sprint by two hours to get the total sprint planning meeting length.

10) Sprint execution

  • Sprint execution is like a mini project unto itself- all of the work necessary to deliver a potentially shippable product increment is performed.
  • Sprint execution is the actually the work Scrum team performs during each sprint to meet the sprint goal.
  • Development team members self organize to determine the best way possible to meet the sprint goal.
  • Sprint execution begins after sprint planning and continues until the sprint review begins.

11) Daily Scrum & Sprint Retrospective

  • Daily scrum is held to inspect the progress made for the upcoming sprint goal. It is held daily which is not lasted for more than 15 minutes.
  • Sprint Retrospective is for the team members to discuss among themselves about the work went during the last sprint so that better ways can be identified to meet the project goals.
  • Sprint retrospective happens after the sprint Review and prior to the next Sprint Planning.

12) Definition of Done & Acceptance Criteria

Definition of done is created by the Scrum Team whereas Acceptance criteria is created by Product Owner
The Definition of Done is generally a list of requirements that must be satisfied for all the user stories.

Goals of a “Done” is mentioned below

  • To build an same understanding within the team about Quality and completeness
  • To be a checklist that User Stories are checked against
  • To ensure the increment shipped at the end of the Sprint has high quality and that the quality is well understood by all involved.

13) Requirements in agile

In Agile software development people have a myth that document is not required or it is not useful. Well it is true that one of the core value of the Agile Manifesto is “Working Software Over Comprehensive Documentation”.
Agile requirement management life cycle mentions below:

  • Creating requirement backlog
  • Requirement planning and prioritization
  • Decomposition, grooming, creating the product backlog

14) Estimation – Story points & Ideal days

It is metric used in agile project management and development in determining the difficulty of implementing a given story. In other words, it the approximation of efforts involved in user stories. It is done prior to sprint planning.
Ideal day is a unit for assessing product backlog items if it were the only work being performed with no disruption and all resources necessary to complete work are immediately available.

15) Sprint and Release Burn charts

Burn down charts are used to measure how much work has been completed on a project during a specific timeframe, then compared to the amount of time still available to complete the project.

16) Release planning using Velocity

  • Planning and estimating in the agile word depend on single key metric which is the development team’s velocity.
  • Velocity is the speed at which the team delivers Product backlog items, typically measured in the story points per sprint.
  • In agile software development, a release plan is an evolving flowchart that describes which features will be delivered in upcoming releases.

17) Self organizing teams

  • Self organizing team choose themselves how best to accomplish their work, rather than being directed by the others outside the team.
  • Development Team are structured and empowered by the organization to organize and manage their own work.

18) Working agreements

Working agreements are guidelines developed by the teams as to how they must work together to create a positive, productive process.
The Purpose of setting up team norms is to establish a ONE team culture.
Working agreements help in

  • Developing a sense of shared responsibility
  • Increase members awareness of their own behavior
  • Empower the facilitator to lead the group according to the agreements

Examples of a team working agreements guidelines are

  • Respect towards all stakeholders
  • Contribution by all stakeholders
  • Transparency
  • Solving roadblocks within team
  • Committing as a team

19) Tools & Techniques used by scrum teams

List of few project management tools used by Scrum team mentioned below:

Agilean , Trello, JIRA, Axosoft, Pivotal Tracker, Asana, Binfire and ProofHub

20) Distributed team

Distributed team means that few of the team members are not in same location. There is always a debate that distributed Scrum team don’t perform well than their peers who are sitting together in the same location.
Impact of distributed Scrum team members mentioned below:

  • Distributed team have no face to face communications
  • Distributed team creates more documents
  • Distributed team are more likely to specialize
  • Distributed team rely mostly on tools instead of conversations
  • Scrum Master of distributed teams become Task Master

To achieve success with distributed team using the Scrum framework

  • All remote high performing Team Members
  • All the developers are Co-located, the Product Owner is remote
  • Sister or Pair team
  • Split the team into two Smaller Yet Co-Located Teams.

21) Role of Managers in Scrum

Once an organization adopts Agile methodologies, the role of a manager changes significantly.
Managers use to decide on What and How of the working expectations. But post Scrum, Product Owner decides the What part and Development team gets to decide the How part.

However, as a manager you will be responsible in building and nurturing capabilities, removing bottlenecks and making dedicated efforts to improve.

22) QA Role
